How to Run an Elective Pilot at a Small Private School (A 6-Week Playbook)
TL;DR
- A real elective pilot is small on purpose: one cohort, one term, one supervising teacher, and a decision date you set before you start — not a school-wide rollout in disguise.
- Pick your success metrics on day zero. Completion rate, weekly supervisor hours, and student work quality tell you more than a satisfaction survey ever will.
- Budget the pilot as a per-seat line item, not a capital project. If a pilot costs you more than a few thousand dollars and a staff meeting, it isn't a pilot.
Most small private schools don't have an elective problem. They have an arithmetic problem.
A head of school with 180 students wants to offer psychology, personal finance, entrepreneurship, and public speaking. Each one needs a qualified teacher. A private school teacher costs roughly $47,000 to $70,000 per seat once you count benefits. Twelve students sign up for psychology. The math never closes, so the course never runs, and the family that wanted psychology enrolls somewhere with a bigger catalog.
The instinct at that point is to go find a program and adopt it. The better move is to pilot one — properly, with a scope small enough that being wrong costs you a semester instead of a year.
Here's how to do that.
What "pilot" actually means for an elective program
The word gets used loosely, so let's be precise. A pilot is a bounded test with three fixed edges:
- A defined cohort — a specific, named group of students, not "whoever's interested."
- A defined window — a start date and an end date, decided in advance.
- A defined decision — what you will do at the end, and what evidence would push you each way.
If any of those three is missing, you don't have a pilot. You have an unmonitored rollout that nobody wants to be the one to cancel.
The edtech implementation literature is consistent on this point: a pilot exists to validate instructional assumptions under real classroom conditions, not to showcase everything a platform can do. For most small schools that sentence is short: "We cannot staff enough electives to keep juniors and seniors engaged, and we're losing families over the catalog."
Write yours down. It becomes the yardstick for everything that follows.
How long should an elective pilot run?
Long enough to see a full learning cycle, short enough that you're not committed to next year.
For an elective, that's one term or one semester — with a formal check-in at the six-week mark. The six-week checkpoint is where you catch operational problems (students can't log in, the supervising teacher is drowning, the pacing is wrong). The end-of-term review is where you judge the academics.
Anything shorter than six weeks measures novelty. Students are excited about anything new for three weeks. What you actually need to know is what happens in week eight, when the shine is gone and the work gets harder — that's where most online electives quietly lose their students. Industry completion rates for self-paced online courses sit in the 15–25% range, and nearly all of that attrition happens after the novelty window.
Anything longer than a semester isn't a pilot. It's a contract you haven't signed yet.
Who should be in the pilot cohort?
Resist the temptation to hand-pick your best students. A pilot staffed by your six most self-directed seniors will succeed no matter what you put in front of them, and it will teach you nothing about whether the program works for your school.
A good elective pilot cohort is:
- 10 to 25 students. Big enough that one dropout doesn't swing your data, small enough for one supervisor to actually watch.
- Academically mixed. Include the student who needs structure. That's the one whose experience predicts your rollout.
- In one supervised block. A scheduled period with a supervising teacher in the room beats "students do it at home" every time in a first pilot. You can loosen this later once you trust the program.
- Volunteers, but informed. Tell students and parents plainly that this is a new offering being evaluated. Families are remarkably supportive when you're honest, and remarkably unforgiving when they find out after the fact.
One supervising teacher for the whole cohort is the right staffing model. If a program requires a subject-matter expert per course, it hasn't solved your staffing problem — it's just moved it.
What to measure — decide before day one
The single most common pilot failure is picking metrics at the end, when you're already invested. Choose them now, write them in an email to yourself, and don't move the goalposts later.
Four that matter for an elective pilot:
1. Completion rate. What percentage of enrolled students finish the course on pace? This is the whole ballgame. A beautiful curriculum with a 30% completion rate is a beautiful curriculum you can't put on a transcript.
2. Supervisor hours per week. Track it honestly. If overseeing a 20-student cohort takes more than a few hours a week, you haven't reduced your staffing load — you've relabeled it. Set your threshold in advance (we'd suggest 3 hours/week as the line) and hold the program to it.
3. Evidence of real thinking. Pull ten student submissions at week six and read them cold. Not the grade — the actual work. Can a student defend their reasoning? Is there a project you'd be comfortable showing a parent or an accreditation visitor? Multiple-choice completion data will not answer this question. Reading the work will.
4. Credit defensibility. Can you document seat time, standards alignment, and a teacher of record? If the answer is fuzzy in a 20-student pilot, it will be a crisis in a 200-student rollout. Add student and parent satisfaction if you like, but weight it lightly. Satisfaction surveys during a pilot measure enthusiasm for being chosen.
What an elective pilot should cost
Here is the part that keeps pilots from happening: schools price them like capital projects.
An elective pilot should be a per-seat line item you can approve without a board vote. Run the math against the alternative before you look at any price tag. One additional teacher at $47,000–$70,000 covers one subject for one year. Twenty-five students in a program at $99 per student is $2,475 — for the whole catalog, for the whole year.
That comparison is the entire case for piloting rather than hiring. You are not choosing between a program and a teacher. You are choosing between offering psychology and not offering psychology.
Two practical budget notes:
- Insist on a real trial period. Our own founding pilot schools get their first two weeks free before any rate begins — enough time to set up, enroll, and confirm the fit before money moves. If a vendor won't give you a setup window, that tells you something.
- Watch the minimums. Ours is 10 students. A program with a 100-seat floor isn't built for a school your size, whatever the salesperson says.

The rollout: what the first week actually looks like
A pilot that takes a month to start will lose the term. Here's the sequence we use with founding schools, compressed into five days:

No IT project. No installation. If your pilot requires a summer of integration work, you are not piloting — you are implementing, and you've already committed.
The one thing worth doing carefully is the supervisor orientation. Not the software training — that takes ten minutes. The conversation about what their job is during the pilot: watching pacing alerts, reading student work, and flagging the student who's stalled in week three. That's the role, and it's a different role than teaching the subject.
How to decide at the end
Write your three outcomes now, before you have a favorite:
- Expand — completion held, supervisor load stayed under your threshold, student work was defensible. Roll to the full grade band next term.
- Adjust and re-run — the program worked but the implementation didn't (wrong block, wrong cohort, unclear supervisor role). Fix the one variable and run it again. This is the most common honest outcome, and it's a success, not a failure.
- Stop — completion collapsed, or the work wasn't good enough to put on a transcript. Say so plainly and move on. A pilot that ends in a clear "no" cost you one term and saved you a year.
Deciding these in advance is what separates a pilot from a slow, expensive commitment. It's much harder to write "stop" in April than in August.
Common ways elective pilots go sideways
- Piloting five things at once. One program, one term. You cannot attribute a result across three simultaneous changes.
- No named owner. "The faculty will oversee it" means nobody does. One name.
- Skipping the six-week check. Problems that are fixable in week six are terminal in week fourteen.
- Measuring logins. Login counts are activity, not learning. Read the work.
- Letting the pilot expand mid-term. Adding twelve more students in week four destroys your data and overloads your supervisor. Hold the line; expand next term.
