The Per-Seat Cost of a Private School Teacher: How to Run the Math Before You Post the Job
Most small schools price a teacher the way they price a salary line. The board asks "can we afford another humanities teacher?" and somebody pulls up a number between $50,000 and $60,000, adds a little for benefits, and the conversation moves on.
That number is almost never the number that matters. What matters is the per-seat cost — what one student's seat in one course actually costs your school once you divide a fully loaded teacher across the sections they can realistically teach and the students who will realistically enroll. For core courses, that math is forgiving. For electives, it is brutal, and it is the reason your catalog looks the way it does.
Here's how to run it honestly.

What does a private school teacher actually cost?
Start with base salary. Published estimates vary widely because "private school teacher" covers everything from a rural parish school to a Manhattan independent day school. Salary.com puts the national average around $55,000, with a typical band running from roughly $49,000 at the 25th percentile to $75,000 at the 75th. ZipRecruiter's estimate is lower, around $46,600. Private school pay generally trails public school pay in the same market, which is a hiring problem in its own right.
Then add the burden. Salary is not cost. Once you include the employer share of payroll taxes, health insurance, retirement match, workers' comp, and unemployment, most school business officers plan on 25–30% on top of base. Federal compensation data consistently shows benefits making up a substantial share of total teacher compensation — this isn't a rounding error you can wave off in a board meeting.
So a $55,000 hire is really a $69,000 commitment. A $70,000 hire is really $88,000. Before a single student sits down.
And that's still not per-seat. To get there you need two more numbers: how many sections that teacher covers, and how many students sit in each one.
The per-seat formula
The math is simple enough to do on a napkin, which is exactly why more schools should do it:
Fully loaded teacher cost ÷ sections taught ÷ students per section = cost per student seat
Assume a secondary teacher carrying five sections — the standard load once you account for a prep period and a duty. At $69,000 fully loaded, each section costs your school $13,800 to put on the schedule, regardless of who enrolls.
Now divide by enrollment:

Private schools commonly run student-teacher ratios around 12:1 — that's a selling point on the admissions tour and a cost problem on the master schedule. At twelve students, you're spending roughly $1,150 per student for one year-long course. For a semester-length, half-credit elective, you're spending about $575 per student for half a credit.
Run the same table at the top of the salary band and every number climbs by about 28%.
Why electives are the worst version of this math
Core courses fill. Every ninth grader takes English. The section runs at 20, the per-seat cost lands near $600, and nobody questions the hire.
Electives don't behave that way. Interest fragments — six students want psychology, five want graphic design, four want personal finance — and no single one of those clears a viable section size. So the school does one of three things:
- Runs the section anyway at 6–9 students and quietly absorbs a $1,500–$2,300 per-seat cost, subsidized by the larger core sections.
- Cancels it and tells families the course "didn't make," which is the phrase most likely to show up in an exit interview.
- Assigns it to whoever has a free period, which is how a school ends up with a business teacher covering psychology.
This isn't a small-school quirk — it's documented in school finance research. Analyses of course-level spending have found that some electives cost roughly twice as much per pupil as core courses like algebra or composition, and that under-enrolled sections have to be carried by enrollment elsewhere in the building to cover the school's fixed costs. Scheduling consultants make the same point from the other direction: the fastest lever on staffing cost is reducing the number of under-enrolled sections.
The uncomfortable version: your elective catalog isn't a curriculum decision. It's a section-size decision wearing curriculum clothes.
The hidden costs the salary line doesn't show
Three more items belong in an honest per-seat figure, and they're the ones that get left out of the board packet:
Recruiting and turnover. Replacing a teacher costs real money in posting, search time, and onboarding — and small schools hiring in thin subject markets often run a search twice. Amortize even a modest search cost across a two- or three-year tenure and you add meaningfully to per-seat.
Capacity you can't reallocate. A teacher hired for two elective sections and three core sections is a fixed commitment. If elective demand shifts next year — and it does — you can't unbundle 0.4 FTE. You carry it.
The courses you never offered. The real cost of the psychology section you ran for six students is the four other electives you couldn't staff at all. That's the cost families notice, because it's the one they compare against the larger school down the road.
What's the alternative — and what does it cost per seat?
This is where the per-seat frame earns its keep, because it puts every option on the same axis.
A per-student license for an online elective program is, by construction, a per-seat cost. There's no section to fill, no minimum enrollment to hit, no FTE to carry into next year. One student taking one course costs what one student taking one course costs.
For context on our own numbers: Elective Genius school pricing runs $149 per student per year, dropping to $129 at 25+ students and $109 at 50+. That seat includes all 55 courses across six career pathways — not one course, the whole catalog — plus the supervisor dashboard, rubric grading, gradebook, and transcript documentation.
Put that against the table above. A twelve-student elective section costs you about $1,150 per seat for one course. A $129 seat gives that same student access to the full catalog for the year. That's not a marginal saving; it's a different order of magnitude, and it's the reason the "outsource the tail, staff the core" model has stopped being controversial among small-school heads.
The honest caveats, because per-seat math cuts both ways:
- This does not replace your core faculty, and it shouldn't. The model works for the long tail of electives — the courses that fragment demand — not for the courses that define your program.

- Supervision costs time, just far less of it. Budget a study block and roughly 20–30 minutes a week per section of dashboard review, not a prep period.
How to run this at your own school
Before your catalog locks for the year, do this in about an hour:
- Compute your real loaded cost. Take your actual mid-scale salary, multiply by 1.25–1.30. That's your teacher number — use it instead of the base salary in every conversation from here on.
- Divide by your actual section load. Not the theoretical six — the five they really teach.
- Pull last year's enrollment for every elective section. Not projected. Actual, on the tenth day.
- Build the per-seat column. Sort descending. The top of that list is your decision list.
- For anything above roughly $1,200 per seat, ask the harder question: is this course worth a section, or is it worth a seat?
